A senior engineer at Google (L5) joined a Series C startup and discovered she was "overleveled" — not because she couldn't do the work, but because the startup's "Senior" meant "only engineer who knows Kubernetes." A Meta E6 transferred to a fintech and was told to wait 18 months before Staff promotion because their scope "didn't map." An Amazon SDE II declined management, became a "Senior SDE" at a smaller company, and learned the title came with people management anyway — just without the EM compensation band.
Engineering levels are the most discussed and least understood element of tech careers. 2. The Individual Contributor Track
Here's a normalized IC ladder. Titles vary; expectations below reflect consensus across Google, Meta, Amazon, Stripe, and late-stage startups with formal ladders.
Mid-Level (L3–L4 / E3–E4 / SDE I–II)
Scope: Feature, component, or well-defined subsystem.
Typical impact: Ships tasks and small projects with guidance. Participates in design reviews. Owns on-call rotation for their service.
Independence: Executes against specs; asks for help on ambiguous tradeoffs. Estimates work for sprints with reasonable accuracy.
Leadership signal: Mentors interns or new grads informally. Reviews code thoughtfully.
Years of experience (weak signal): 0–4 years, but scope matters more.
Senior (L5 / E5 / SDE III / Stripe L3)
Scope: System, product area, or critical service end to end.
Typical impact: Designs solutions independently. Identifies problems before managers assign them. Drives cross-team technical decisions for their domain.
Independence: Minimal guidance on how; occasional alignment on what and why. Trusted with production incidents in their domain.
Leadership signal: Mentors mid-level engineers. Influences team technical direction. Represents team in cross-functional forums.
The most common plateau. Many engineers stay Senior for years — by choice or because Staff requires org-wide scope they don't want or can't access.
Staff (L6 / E6 / Senior SDE / Stripe L4)
Scope: Multiple teams or a major cross-cutting technical domain.
Typical impact: Sets technical direction for an org-sized problem. Resolves ambiguous conflicts between teams. Defines standards others adopt.
Independence: Self-directed priorities aligned with org goals. Manager consults them on roadmap bets.
Leadership signal: Mentors seniors. Writes design docs that survive reorgs. Called into incidents beyond their immediate team because they're the domain authority.
Promotion bottleneck. Staff is where calibration gets brutal. Big tech promotion rates to L6/E6 often run 30–50% of Senior cohort over several years — not every cycle.
Principal (L7 / E7 / Principal SDE)
Scope: Organization or company-wide technical strategy.
Typical impact: Influences multi-year architecture. Represents engineering in executive product decisions. Hires and levels senior/staff engineers.
Independence: Defines problems, not just solutions. Executives trust their judgment on build-vs-buy and technical risk.
Leadership signal: Shapes engineering culture. External visibility (conferences, papers, industry reputation) common but not required.
Distinguished / Fellow (L8+ / E8+ / Distinguished Engineer)
Scope: Industry or company-defining technical bets.
Typical impact: Creates new capabilities — not just excellent execution of existing roadmap. Patents, foundational systems, or research-to-production bridges.
Rarity: Fewer than 1–2% of engineers at companies that have these levels. Often counted on one hand per org.
3. The Management Track
Management is a career change, not a promotion — at least at companies with mature compensation philosophy. IC Staff and EM Senior are often band-equivalent.
Engineering Manager (EM)
Scope: 5–8 engineers (varies; Amazon may run 10+, startups may run 4).
Typical impact: Team delivery, hiring, performance management, career development of reports. Accountable for team output, not personal code output.
Time split: 50–70% people and process, 30–50% technical — reviewing designs, unblocking, not writing production code daily.
First-year shock: New EMs often miss coding. Successful ones redefine satisfaction from "shipped feature" to "report got promoted."
Senior Engineering Manager / Manager of Managers
Scope: 8–15 engineers through 1–2 EMs, or a critical team too large for one EM.
Typical impact: Org delivery, hiring pipeline, cross-team dependency negotiation. Sets team culture and technical bar with Staff+ IC partners.
Director
Scope: 20–50 engineers across multiple teams.
Typical impact: Org strategy, budget, headcount planning, senior hiring. Represents org in leadership meetings. Rarely writes code.
Calibration role: Directors often sit in promotion committees. They see leveling politics from the other side.
VP / Senior Director
Scope: 50–200+ engineers, multiple orgs.
Typical impact: Company-level technical and delivery strategy. Owns business metrics tied to engineering output. Board-level visibility at smaller companies.

Downleveling on hire is common at big tech → big tech moves when scope doesn't map. Upleveling on hire happens when startups compete for big tech seniors — then reality checks at 90 days.
Stripe note: Stripe's external levels understate internal scope. Stripe L3 often compares to Google L5–L6 depending on team.
Startup note: Titles above Senior are inconsistent. Ask: "How many engineers report to this role?" and "What's the largest system decision I'd own in year one?"
5. IC vs Manager: The Decision
Compensation Parity
At Google, Meta, Amazon, and Stripe, Staff IC and Senior EM typically sit in equivalent compensation bands — sometimes called "双轨" (dual track) though that's more a Microsoft term. Total comp includes base, bonus, and equity.refresh grants favor performance, not track.
Startups often underpay IC tracks relative to management because titles bundle "leadership" with people management. Negotiate explicitly.
Switching Costs
IC → Manager: Easier early. Harder after Staff if you've been IC 10+ years and never managed. First EM role expects people skills you can't fake with architecture skills.
Manager → IC: Possible and increasingly normalized. Requires credible technical depth for Staff+ return — you can't manage your way back to Principal. Best done at Staff scope, not Senior.
The irreversibility myth: It's hard, not impossible. Plan before Director — Directors who try to return to IC Principal rarely succeed without leaving the company.
How to Choose
Ask yourself:
- Energy source: Do you leave 1:1s energized or drained?
- Impact model: Do you want impact through systems or through people who build systems?
- Time horizon: Management impact compounds over years through hires and culture. IC impact can ship this quarter.
- Opportunity cost: Is your org starving for Staff IC leadership or for EMs who can hire?
Neither track is morally superior. Both are necessary. Companies fail when they force strong ICs into management for compensation because they lack Staff IC bands.
6. Navigating Your Level Practically
Get the Rubric
Every company with functioning calibration has a leveling guide — often hidden. Ask your manager: "Can we review the promotion rubric for the next level?" If they can't produce one, that's signal about promotion clarity.
Build a Promotion Case Early
Staff+ promotions require evidence collected over 12–18 months: design docs with org adoption, incidents owned, mentorship with named outcomes, cross-team influence with references.
Don't start collecting six weeks before committee.
Scope Expansion > Title Chasing
Internal transfers, high-visibility projects, and failing-team turnarounds expand scope faster than perfect execution on a small island. Title follows scope at healthy companies; at unhealthy ones, title never follows scope — leave.
Interviewing at Level
When interviewing, ask:
- "What level is this role scoped at, and what would promotion to the next level look like?"
- "Who at this level already exists on the team, and how would my scope compare?"
- "Is people management expected at this title?"
Recruiter answers are marketing. Hiring manager answers are data.
When Levels Don't Exist (Early Startup)
Before formal ladders, infer level from:
- Reporting structure — do you report to CTO or to an EM?
- Comp band — compare to levels.fyi and recruiting offers
- Decision authority — do you choose architecture or execute someone else's?
- Hiring involvement — Staff+ usually interviews and bars hires
Negotiate title against future ladder: "When you formalize levels, I want calibration at Staff based on scope I'm accepting now."
